How a transmission tells you it's failing

Almost nothing about a transmission fails all at once. It degrades along a fairly predictable path, and it announces each step of that path in a language most drivers have never been taught to hear — which is why the usual story is "it was fine and then it wasn't."

A conventional automatic is a hydraulic machine with a computer bolted to it. A pump pressurizes fluid, a valve body full of passages and electrically operated solenoids routes that pressure, and the pressure squeezes packs of friction plates together to hold and release parts of a gearset. The fluid is doing three jobs at once — transmitting force, carrying heat away, and providing the exact friction characteristic the clutch packs were designed around. A continuously variable transmission substitutes a belt running between adjustable pulleys; a dual-clutch unit substitutes two clutches and a manual-style gearset. The details differ. The pattern of decline does not, because in all three designs the same thing is happening: a friction surface is wearing, heat is building, and the control system is quietly compensating until it runs out of room.

That compensation is the reason the early stage is so easy to miss. Modern transmission control units adapt. As clutches wear, the computer raises line pressure and adjusts the timing of each apply to keep the shift feeling the way the engineers intended. It does this well, and it does it invisibly, right up until the point where there is no adjustment left to make.

Stage one · early

The unit is compensating, and occasionally missing

Service-level
  • A delay when you select a gear. You move the lever to Drive or Reverse and the car takes a beat longer than it used to before anything engages. Usually worse cold, better once warm. Cold-only delay points at fluid and seals; delay at any temperature is a bigger flag.
  • One shift that flares. Engine revs rise briefly between gears, as if the transmission let go before it caught. Often a single shift — the 2–3, say — and only under a particular throttle load.
  • A shudder at light throttle. A fine vibration, like driving over rumble strips, at steady cruise. This is frequently the torque converter lockup clutch chattering rather than slipping cleanly.
  • Fluid that has changed. Dark, cloudy, or with a scorched smell instead of the sharpish chemical one it should have.
What answering it costs At this stage the plausible fixes are still small: a fluid and filter service if the unit takes one, a solenoid, a sensor, a software recalibration. Diagnosis is cheap here relative to what it's worth.
Stage two · middle

It is slipping under load, and the computer knows

Component-level
  • Repeatable slip on demand. Merging onto the highway, the engine climbs several hundred rpm with no corresponding change in road speed. The line between "this is how the torque converter behaves" and "this is a clutch pack letting go" is the repeatability: a slip you can produce on request, at the same point, is a slip.
  • Harsh or banging shifts. The opposite of stage one's softness. Raised line pressure applies clutches faster and harder, which is the control unit trading refinement for grip.
  • Limp mode. The car locks itself into a single gear, usually with a warning light. It has decided that protecting itself outranks driving properly. Cycling the ignition often clears it temporarily, which is not the same as fixing it.
  • Stored codes. Ratio-error and solenoid-performance codes are the unit filing a complaint in writing. A scan is worth doing before any other conversation happens.
What answering it costs Now you are usually into a component: a valve body, a solenoid pack, a mechatronic unit, a torque converter. Substantially more than a service, substantially less than a transmission — and the range is wide enough that a quote from a transmission specialist is the only useful number.
Stage three · late

Something inside has come apart

Unit-level
  • A gear that isn't there. The car will move in some selections and not others. Reverse is often first to go.
  • Gross slip. Engine revs freely, the car creeps. Nothing is being held.
  • Noise that changes with road speed. A whine or growl tied to vehicle speed rather than engine speed, present in more than one gear.
  • Metal in the pan or on the magnet. Fine gray paste is normal wear on a magnet. Flakes, chunks and glitter suspended in the fluid are the inside of the transmission redistributing itself.
What answering it costs A rebuild or a replacement unit, plus the labor to remove and reinstall it, which on a transverse front-drive car is not trivial. This is the number that gets a car sent to auction instead of onto a front row.

What this page cannot do

It cannot diagnose your car, and neither can anything else written in prose. Every symptom above has more than one plausible cause, and several of them have causes that live outside the transmission entirely.

A shudder under light load may be a lockup clutch — or an engine misfire that only appears under that specific load, or a failing motor mount letting the drivetrain move, or a worn constant-velocity joint. A whine that rises with road speed may be the transmission, a wheel bearing, or a tire wear pattern doing an impression of both — that last one is common enough that reading the tread is a sensible first move. A harsh shift can be a transmission complaint, or it can be the adaptive strategy having been wiped by a battery disconnect and not yet relearned. A "slipping" complaint on a CVT is sometimes the way that design behaves by design, and sometimes the belt.

The useful sequence is: scan for stored codes, check the fluid if the unit allows it, then have somebody who works on transmissions all day drive the car with you. A description is a starting point. It is not a diagnosis, and anyone who gives you one over the phone is guessing.

The fluid question

There is a widely held belief that changing the fluid in a neglected transmission will finish it off. The mechanism usually offered is that fresh fluid, with its detergent package and its designed friction characteristic, behaves differently against clutches that have already glazed and worn to fit the old fluid. Whether that holds as a general rule is genuinely disputed among people who do this professionally.

What we will say is this: whether your transmission has a serviceable filter, whether it has a dipstick at all, what fluid specification it requires, and whether the manufacturer describes that fluid as a lifetime fill are all questions with a single authoritative answer, and it is in your owner's manual or available from a franchise service department with your VIN. Not from a forum, and not from us.

Checking one on a car you're considering

Drive it cold. That is the single most valuable condition, and it is the one a seller who knows will quietly deny you by having the car warmed up and idling when you arrive. From cold: select Reverse, count the beat before it engages, then Drive, same count. Then drive it gently through every upshift, watching the tachometer rather than listening. Then find somewhere legal to ask for full throttle once and feel each upshift under load. Then let it coast down and feel the downshifts. Then do it all again once the car is hot, because some faults only exist at temperature and some only exist below it.

Scan it. A code reader that costs less than a tank of fuel will tell you whether the transmission has filed complaints, and — just as usefully — whether the readiness monitors have been recently cleared, which is what happens when somebody erases a light before a sale. That trick is common enough that we treat freshly cleared monitors as information in itself.
